Technical guidance by Oxford Industrial Automation. Updated 25 August 2026.
Start with one transparent calculation.
Simple payback period = total installed project cost ÷ expected annual net benefit.
Annual net benefit can include labour capacity released, additional productive output, reduced scrap and rework, avoided downtime and other measurable operational gains, less the added energy, consumables, maintenance and support costs created by the cell.
The calculation is only as reliable as its assumptions. Use current production data, show how each benefit was derived and test a conservative case as well as the expected case.
Baseline the current process
Record output, staffing, operating hours, changeovers, scrap, rework, downtime and constraints.
Model the automated state
Use expected cycle, availability, operator tasks, maintenance, consumables and format mix.
Value the difference
Apply agreed financial values to measurable changes without counting the same benefit twice.
Test uncertainty
Recalculate with lower volume, lower uptime, higher maintenance and a slower ramp-up.
Inputs for a useful robot ROI model
| Input | Current-state evidence | Automated-state assumption |
|---|---|---|
| Throughput | Good units per hour and constraint losses | Proven cycle, product availability and planned uptime |
| Labour | Direct tasks, support tasks and shift pattern | Remaining loading, inspection, changeover and supervision |
| Quality | Scrap, rework, inspection and complaints | Improvements that the cell can directly influence |
| Operating cost | Current energy, tooling and maintenance | Robot energy, consumables, spares and planned support |
| Capital | Existing constraints or replacement plans | Complete installed cell, site work and contingency |
Benefits that need separate evidence
Capacity, quality, safety, resilience and traceability can all matter, but each should have its own evidence and owner. Treat unpriced strategic benefits separately from the cash calculation so decision-makers can see what is measured and what remains qualitative.
